The ECHO Framework

What is the Output pillar?

The fourth ECHO pillar. The measurement layer: knowing whether the other three are working, and connecting AI visibility to leads, traffic and revenue.

In the framework's own founding statement, the Output pillar is the one that says: And you need to know whether any of this is working.

What happens when Output is missing?

If you cannot tell which of these is happening, the problem is Output, and that is where to start.

Each of the four pillars maps to one failure mode, which is what turns ECHO into a fault-finding tool after the first read. If the symptom below is the one you recognise, this is the pillar to work on.

What does Output work involve?

In the book's 30/60/90 day rollout, Output work falls in days 61 to 90, the hooks and measurement phase.

  • Key actions
    • Map the question space
    • Create cluster content for priority queries
    • Establish a Share of Answer baseline
    • Set up the reporting framework
  • Deliverables
    • Question map
    • First three to five hook-driven content pieces live
    • Baseline Share of Answer recorded
    • First stakeholder report
  • Done whenA Share of Answer baseline is established. At least one target query cluster shows a brand mention in AI answers. The reporting cadence is set.
  • Common mistakeBuilding content for head terms instead of question clusters. Not reading what the AI actually says.
  • ResourcingRequires consistency rather than specialist skills.

What vocabulary belongs to Output?

4 of the book's 33 glossary terms belong to the Output pillar. Each is defined in the book's own words.

  • The fourth ECHO pillar. The measurement layer: knowing whether the other three are working, and connecting AI visibility to leads, traffic and revenue.

  • ECHO's primary output metric. Across the queries that matter to your business, the percentage of AI-generated responses in which your brand appears.

  • The older visibility metric: the percentage of search results for target keywords that feature your brand.

  • A query resolved without the user visiting any result.

Before Output: Hooks

If it trusts you but never surfaces your content for the question being asked, the problem is Hooks. Output is the last pillar, and the one the book says to start with when you cannot tell what is wrong.
